Sound familiar?

You are stuck between two bad options.

If you run a Seed to Series B B2B SaaS, outbound has probably looked like one of these:

  • Cold email agencies that spray polite spam from generic templates, burn your domains, and hand over "meetings" your AEs hate
  • An SDR hire that costs six figures fully loaded, takes three to six months to ramp, and still runs on your broken offer and your broken lists

So you keep trying outbound in 90-day cycles that never turn into a real growth lever.

What that actually costs you

  • Pipeline that depends entirely on inbound, founder network, and whoever happens to find you
  • A board asking what the outbound motion is, with no honest answer
  • Sender reputation and domains you cannot get back once they are cooked
  • No idea whether outbound can work for you, because it was never built properly in the first place

The problem is not effort. Your team tried hard. The problem is that the system was missing the three things that make cold work at all.

Our view: outbound is an architecture problem, not a volume problem. Fix the offer and the asset first, then add volume. That order is the entire difference.
The real diagnosis

It is not that cold email stopped working.

It is that three pieces are missing from almost every SaaS outbound setup we audit.

1. Your offer is not engineered for cold

What converts on a warm demo-request page dies in a stranger's inbox. Most SaaS teams pitch product, not a cold-safe offer that solves an immediate problem in two or three sentences.

2. Nothing delivers value before the call

"Got 15 minutes?" is not value. You need assets that teach, diagnose, or benchmark, so ignoring you costs the prospect something.

3. Execution runs on volume, not signals

Spraying 20,000 generic contacts with template sequences off Twitter is exactly why domains die and reply rates flatline. No buying signals, no staging, no real targeting.

Layer in retainer agencies that get paid whether or not you close anything, and you have the perfect recipe for "we tried outbound, it did not work".

90 days from now

Outbound becomes a channel that runs, without your team running it.

  • Your calendar and your team's fill with buyers who actually match your ICP, not random logos off a scraped list.
  • You have a cold-proof offer that gets replies from strangers, because the email itself is worth reading.
  • Your infrastructure is clean: domains warmed, inboxes managed, tracking in place, reporting your board can actually read.
  • You are no longer rewriting subject lines at midnight. You know which segments, offers, and messages move pipeline.
  • You can tell your board: outbound is a working channel, here is the cost per meeting, here is the cost per opportunity, and it runs without adding headcount.

That is what the B2B SaaS Outbound Engine is built to create. Booked meetings now, and a channel that keeps producing for as long as you keep it on.

The KPI is agreed upfront, in writing, before anything is signed.

One core KPI for the 90 days, scoped to your ACV, funnel and segments: qualified ICP meetings for sales-led teams, product signups for product-led tools. And the engine is run by us end to end: your team never touches domains, inboxes or reply queues.

Proof, not promises

Real SaaS teams. Real meeting counts.

Every number on this page comes from work we have actually delivered, and the client results below are listed on Sascha Lang's Smartlead Certified Partner profile.

Security & compliance SaaS 132

cold outbound meetings booked for Secfix

Compliance automation for SMBs, $12M Series A. We built and ran the engine behind their cold outbound pipeline.

Enterprise AI & infrastructure 59

meetings in three months for Langdock

YC S23 enterprise AI platform with Merck as a customer. Three months of outbound, run end to end by us.

Product-led tools 300+

product signups in a single month for Blosto

Straight into their product-led funnel. When the motion fits a PLG product, we point the engine at signups instead of meetings.

Vertical SaaS 35

meetings in a single month for Vakanzio

One month, one engine, one niche. The same build sequence we run in every sprint.

Secfix, Langdock and Blosto figures as listed on the Smartlead Certified Partner profile.

Before Tirvio · Operatana, featured in an official Smartlead case study

1.2 million+ cold emails in 6 months. Several hundred meetings booked.

Operatana, the agency Sascha co-founded before Tirvio, ran startup outbound at scale: 400+ positive replies, 100+ meetings for 4 clients in 4 to 5 months, and multiple startups handed a system that now runs 20+ meetings a month in-house. Today's Tirvio sprint is done-for-you only: we run the engine end to end.

1.2M+cold emails sent in 6 months across clients
400+positive replies, several hundred meetings booked
100+meetings for 4 clients in 4 to 5 months
20+meetings a month, run in-house by startups after handover

We also teach this motion in-house

Tacto and Kertos brought us in to train their own teams.

Tacto is Sequoia-backed. Both wanted the outbound system built into their team rather than rented from an agency, so we taught it. That is the same playbook we run for you during the sprint, end to end.

The mechanism

The B2B SaaS Outbound Engine

One fixed-scope, 90-day sprint that fixes the architecture of your outbound in three parts, then runs it for you daily.

Offer Lab: an offer a stranger can say yes to in three sentences

A deep dive on your ICP, funnel and current deals, then one core cold offer plus two to three backup angles, each built to land with someone who has no context on you at all.

Asset Foundry: assets that make ignoring you expensive

One to three AI-powered assets: scorecards, mini-reports, ROI calculators, teardown videos. Branded to you, wired into the sequences as the reason to reply, reusable across outbound, paid and customer success.

Execution: daily outbound that follows buying signals, not lists

Accounts mapped by funding, tech stack, usage and timing. Six to ten sequence variants tied to specific triggers, run every day with deliverability checks, reply triage and booking.

Week 1

ICP and funnel deep dive

  • Your best customers, funnel and sales motion mapped into a sharp ICP
  • The exact criteria we qualify every meeting against, agreed upfront
Weeks 1 to 2

The offer

  • One core cold offer plus two to three backup angles
  • Each has to work on a stranger in three sentences and survive their CFO
Weeks 2 to 3

Assets and infrastructure

  • One to three custom assets built and wired into the sequences
  • Sending domains, inboxes, warmup, tracking and routing. Your primary domain is never the guinea pig
Weeks 3 to 12

Daily execution

  • Six to ten sequence variants running against live buying signals
  • We handle sending, deliverability, reply triage, qualification and booking
  • You take the calls. We review the numbers together every week
Week 12

Review and continue

  • Pipeline and ICP insights report: what worked, what did not, where to push next
  • The engine keeps running month to month at the cadence you agree

You end the sprint with booked meetings and a proven channel that keeps running.

Why this is different

Not another retainer, and not more polite spam.

Offer first, volume second

We start with the offer and the asset, never with send volume. Volume on a weak offer is just faster failure.

Built for SaaS economics

Everything is tuned for $5k to $50k ACV, multiple stakeholders and real sales cycles. Not ecom, not coaches, not roofers.

Run for you, end to end

We operate everything: domains, inboxes, lists, sequences, replies and booking. Your team never inherits an outbound side-job.

A written KPI, not a vague promise

One core KPI for the sprint, agreed upfront in writing, and full transparency on the numbers every single week.

Fixed scope, not open-ended

90 days, a defined KPI, a defined project fee. You know exactly what you are buying before you start.

De-risks your SDR hire

By day 91 you know your message, your segments and your conversion math, so any sales hire you make afterwards starts from proven numbers instead of guesses.

What you get

Everything that has to exist for cold to work, built for you.

Nine components, delivered inside the 90 days. Nothing here is a nice-to-have we tacked on to pad the list.

ICP & Funnel Deep-Dive Workshop

We map your best customers, funnel and sales motion into a sharp, defensible ICP.

Cold-Proof Offer Lab

One core offer plus two to three angles, built to land with strangers and with their CFO.

AI Asset Foundry

One to three custom assets that deliver real value before anyone books a call.

Signal-Staged Outbound Engine

Lists, triggers, domains, inboxes, warmup, tracking, routing, and six to ten sequence variants tied to live buying signals.

Daily execution for 90 days

Sending, reply triage, qualification and calendar booking. The grind, handled, every working day of the sprint.

Weekly strategy calls + Slack

Review the metrics, adjust the offers, and make decisions on real data every single week.

Pipeline & ICP Insights Report

The final 90-day read: what worked, what did not, and exactly where to push next.

Bonus

Cold Email for Startup Founders

A short course for your whole team, so they understand the why behind every play we run.

Bonus

Exec-Ready Weekly Snapshot

One slide per week your board will actually read: meetings, pipeline, wins and risks.

All of it included. All of it run by us.

One project fee covers the lot: the strategy work, the assets, the infrastructure and the daily execution, for the full 90 days.

Pricing

Three tiers. The engine is the middle one.

An in-house SDR costs $120,000 to $180,000 per year fully loaded, takes months to ramp, and still runs on your current offer and lists. The sprint is a fixed-scope project.

90-Day Cold-Proof Offer Engine Sprint

Replaces your first SDR hire with a done-for-you outbound engine, run end to end by us.

  • Pay in full, includes KPI guarantee$35,000
  • Structured: $20k start, $10k day 45, $9k day 90 (no guarantee)$39,000

KPI guarantee on pay-in-full: if we miss the agreed KPI in 90 days, we work up to 60 extra days free.

The ladder around it

Validation Sprint, $18,000: single ICP, focused volume, no KPI guarantee. Proves your market will take cold meetings before you hire SDRs.

Category Domination Expansion, from $60,000: scale the proven engine to more markets, ICPs and geos, scoped on a fit call.

Full pricing and what each tier includes

Exact scope and KPIs are set on the call based on your ACV, ICP and capacity.

Your three options

An SDR, an agency, or this.

Hire an SDR

$120k to $180k a year fully loaded, three to six months of ramp, and they still run on the offer and lists you already have.

Cold email agency

$8k to $15k a month on retainer, generic templates from your domains, and they keep the assets when it ends.

B2B SaaS Outbound Engine

Fixed 90-day scope, a written KPI, one project fee, and everything run for you end to end.

Application, not checkout

See if your SaaS qualifies for the 90-day sprint.

Twenty minutes. We review your ICP, your ACV and your current funnel, then tell you whether the engine makes economic sense for you in the next 90 days. Bring your current cost per meeting if you have it and we will compare it against our engine model in dollars. If we do not think we can hit your KPI, we will not offer you the sprint.

Active sprints are capped so we stay deep in each client's accounts and signals. At capacity we waitlist rather than dilute execution.

Who this is not for

  • Pre-customer teams, or anyone still looking for product-market fit
  • Products that change substantially every month, so no offer stays true
  • Teams with nobody available to take the sales calls we book
  • Anyone expecting us to close the deals as well as create them
FAQ

The questions every founder asks.

We define it with you before we start: ICP criteria (industry, size, geo, tech stack), role and seniority, and the intent bar. A meeting only counts if it matches that definition and the prospect shows up for the call.

$35,000 pay in full, which includes the KPI guarantee (miss the agreed KPI in 90 days, and we work up to 60 extra days free), or $39,000 structured: $20k to start, $10k at day 45, $9k at day 90, without the guarantee. Earlier-stage teams can start with the Validation Sprint at $18,000; scaling teams graduate into Category Domination Expansion from $60,000. The KPI itself is agreed in writing before anything is signed.

Then this is not for you. We work with Seed to Series B teams that already have paying customers and want to add outbound as a serious growth lever. If you are pre-customer or still changing the product every month, no cold offer will stay true long enough to be worth building.

You show up to the initial workshop, approve offers and assets, join a weekly strategy call, and run your own sales calls. We handle everything else: lists, infrastructure, copy, sending, deliverability, reply triage, qualification and booking.

No. We use separate sending domains and inboxes, warm them properly, and monitor deliverability daily. Your primary domain is never the guinea pig. We run roughly 100,000 sends a week in production, so this is the part we are most careful about.

You need one person who can take sales calls and follow up. That can be the founder or an AE. The engine handles awareness, outreach, qualification and booking up to the point the call starts.

The engine stays ours: domains, inboxes, tooling and playbooks are what you hire us to run, not to take over. What lands with you is what the engine produces: the meetings on your calendar, the conversations with your buyers, and the weekly reports and learnings from your campaigns.

It keeps running month to month at the cadence you agree, for as long as it earns its keep. This is done-for-you, not a handover product: we run the engine, and if you stop, the engine stops.

We cap active sprints so we can stay deep in your accounts and signals. If we are at capacity we will waitlist you rather than dilute execution on the sprints already running.
